Our AI killed 34 videos it made. Here's why that's good.

We built a system that rejects its own work. That sounds like a bug. It's the most important feature we have.

Over the last month, our pipeline produced 145 videos from livestream VODs — long-form stories, highlights, Shorts. Every single one went through a 7-agent AI review panel before it could be uploaded to YouTube. 34 of them were killed. Not by a human. By the same system that made them.

A 71% pass rate. We're okay with that.

What "killed" actually looks like

When a video fails review, we log the exact reason. Not a vague "quality too low" — a specific, actionable explanation from whichever agent rejected it. Here are three real kill reasons from the last batch:

"Brand Guardian rates this 1/10 — completely misrepresentative"

This one was a highlight reel that cherry-picked out-of-context moments. The streamer was doing a character bit — playing a villain in an RP server — and the video made it look like they were just being toxic. That's the kind of content that gets a creator hate-tweeted. Brand Guardian caught it.

"Off-brand generic stream chatter completely misrepresents the creator's character-driven content"

The pipeline extracted a segment that was technically "content" — the streamer was talking, things were happening on screen. But it was filler. Ten minutes of waiting for a queue, chatting about nothing in particular. The creator's channel is built on elaborate roleplay storylines, and this video had none of that. Putting it on their channel would dilute what makes the channel worth watching.

Title: "Cop's CI just exposed Mike Block as biggest drug dealer" — actual content: streamer chatting about Walmart dates and sauce packets

This is the one that keeps me up at night. The AI generated a title based on a brief mention in the stream, but the actual video content was completely unrelated. The title was clickbait — not the intentional kind, the accidentally-misleading kind that's even worse. A viewer clicks expecting crime drama, gets a conversation about condiments, and bounces in 15 seconds.

That bounce rate tells YouTube the video is bad. YouTube shows the video to fewer people. The channel's overall authority drops. One misleading title can measurably damage a channel's performance for weeks.

The 7 agents

Every video gets scored by seven independent reviewers. They don't collaborate or see each other's scores. Majority rules — if four or more agents flag problems, the video gets killed.

Brand Guardian
Does this video represent the creator accurately? Would they be proud to have it on their channel?
First Impression
Would a new viewer understand what this channel is about from this video? Does the first 30 seconds hook?
Audio Clarity
Is the audio clean? Any clipping, background noise, or sections where the streamer is inaudible?
Pacing
Does the video maintain momentum? Any dead stretches that would cause viewers to click away?
Title Accuracy
Does the title match what actually happens in the video? Zero tolerance for misleading or hallucinated titles.
Completion Predictor
Based on content and pacing, what percentage of viewers would watch to the end? Below threshold = kill.
Distinctiveness
Is this video different enough from the last 10 uploads? Catches repetitive or samey content.

Each agent scores independently on a 1-10 scale. A video needs to clear a minimum score across the panel to pass. The threshold is deliberately high — we'd rather kill a borderline-okay video than let a bad one through.

Why we kill our own content

The math is simple: a bad video on your channel hurts more than no video.

When a viewer clicks on a video and bounces, YouTube records that. When it happens repeatedly, YouTube learns that your channel produces content people don't want to watch. Your impressions drop. Your click-through rate drops. Videos that would have performed well get shown to fewer people because the channel's trust score is lower.

One bad upload can suppress the performance of the next five good uploads. That's not theoretical — it's how YouTube's recommendation engine works. It rewards consistency and punishes inconsistency.

So we kill the 29%. The off-brand filler. The misleading titles. The highlights that misrepresent the creator. The Shorts with dead air. All of it gets caught before it ever touches YouTube.

The 29% is the product

Anyone can build a system that turns streams into videos. The hard part isn't production — it's knowing what not to publish.

A freelance editor does this intuitively. They watch the footage, feel which parts are boring, know when a title oversells the content. They kill bad ideas before they become bad videos. That editorial judgment is what separates a content strategy from a content dump.

We built seven agents to replicate that judgment at scale. They're not perfect — no AI system is. But they catch the obvious failures, and the obvious failures are the ones that do the most damage.

The 111 videos that passed? They passed because seven independent reviewers agreed the content was worth uploading. That's not a guarantee they'll perform well — YouTube is unpredictable — but it's a guarantee they won't actively hurt the channel.

We review our kill decisions weekly. Sometimes the agents are wrong — they kill a video that would have been fine. That's an acceptable error. The unacceptable error is the opposite: letting through a video that damages the creator's channel. We tune for caution, not volume.
